7. Communication
THE IMPORTANCE OF COMMUNICATION
l 다양한 종류의 Communication이 존재함(Secretaries type letters, memoranda, reports…)
l Communication은 학교조직의 혈액(lifeblood)같은 것이고, 개인과 그룹과 조직을 이어주는 것이다.
l Chester Barnard “because the structure, extensiveness, and scope of organizations are almost entirely determined by communication techniques”
l Daniel Katz and Robert Kahn : “essence of organization”
l 일반적으로 조직은 Communication에 거의 70~80%의 시간을 쓰고 있다.
THE COMMUNICATION PROCESS
l 의사소통의 장애요인은 대개 ‘transmission과 reception 사이’, 그리고 ‘receiving과 decoding 사이’에서 발생함.
Ideating
n Developing an idea, message or information to transmit to some individual or group
n 누구든 발신자(Sender)가 될 수 있음
Encoding
n 발신자가 자신이 보내고자 하는 idea를 symbolize하는 것.
n
수신자가 이해할
수 있게 Symbol을 잘 선택하는 것이 중요함.
(Symbol : words, nonverbal cues, pictures, diagram..)
n Meaning cannot be transmitted
Transmitting
n 전송 : memoranda, telephone, computer, nonverbal cues
Receiving
n Oral message의 경우 수신자는 ‘good listener’가 되어야 함.
Decoding
n 받은 메시지로부터 meaning을 해석해내는 것.
n Because meaning cannot be transmitted, it cannot be received.
Acting
n 수신자는 어떤 형태로든 발신자에게 메시지를 받았다 또는 이해했다 와 같은 피드백을 줘야 함.
NONVERBAL COMMUNICATION
l 네 가지 형태 : Kinesis, Paralanguage, Proxemics, Chronemics
n
Kinesis : 표정, 팔/손/다리/자세 등 Clothing 포함
(양복 무늬는 Pinstripe > Solid > Chalk stripe >
Plaid(격자) 순으로 권위적인 인상을 줌)
n Paralanguage : voice quality, volume, speech rate, pitch, nonfluences (ah, um, uh), laughing, 누가 말하는가, 공간은 어디인가(Boss’s office)
n Proxemics : Intimate zone(0~2fts), Personal zone(2~4fts), Social zone(4~12fts), Public zone(12fts<)
n Chronemics : 시간의 활용 (미팅 시간에 늦는 것 등)
l You cannot not communicate.
DIRECTION OF COMMUNICATION
l 네 가지 방향 : 하향, 상향, 수평, 대각
Downward Communication
n 활용 : clarify the goals, provide a sense of mission, assist in indoctrinating new employees
n 문제
u 직원은 듣고 싶은 말만 골라 듣는다(Subordinates select among various directives)
u 전달한 메시지가 잘 수신되었는지에 대한 노력과 시간 투자가 부족할 수 있음
u 상위 위계에 있는 사람이 특정 시기나 특정 주제에 관해서는 Channel 을 닫을 수 있음.
n 개선방안
u Communication training program 도입
u Administrator가 오피스에서 나와 직접 직원의 이야기를 듣는다 (Management by wandering around, MBWA)
u 정기적 supervisory-subordinate discussion을 갖는다.
Upward Communication
n 아래에서 위로 올라가는 Communication
n 문제
u Subordinate는 자신에게 해가 될 정보를 윗사람이 아는 것을 좋아하지 않음.
u 수준 높은(higher-level) 관리자는 직원들을 의사결정 과정에 참여시킴으로서 Upward communication을 촉진함.
n 개선방안
u Employee meeting (quality circle) : 직원의 수행에 방해가 되는 직무상의 문제, 요구 파악
u Open Door Policy : 직원이 Administrator의 방에 들어올 수 있게 하는 것. 그러나 MBWA가 더 효과적인 방법임.
u Employee Letters (신문고) : anonymous, all be answered, reply without delay
u Participation in Social Group : unplanned upward communication에 효과적. 파티, 야유회, 골프모임 등
Horizontal Communication
n 같은 위계에 있는 사람들끼리의 의사소통. Cross-functional committees, council meeting
n 조직의 socialization process로서의 기능이 있음.
n 조직의 여러 기능이 서로 interdependent할수록 Horizontal communication이 필요함.
Diagonal Communication
n 다른 채널을 통한 communication이 불가능할 때에 중요함.
n 필요한 정보를 획득하는데 까지 걸리는 시간 지연을 줄여줌
The Grapevine
n 사람들은 나름의 Communication 채널을 만듦.
n 조직도에는 드러나지 않으며, 모든 informal communication을 포괄하는 개념.
n Formal communication과 공존하고 있음.
n Flexible하며 대체로 face-to-face communication의 형태, Rapid.
n 장점
u Keep subordinates informed
u Administrator가 subordinate의 attitude에 대해 알 수 있음.
u Subordinate들의 감정배출구(safety valve for emotions)
u 공식적 절차에 앞서 새로운 정책에 대한 subordinates의 분위기 파악 가능
u 긍정적 코멘트를 통한 사기 증진
n 단점
u Rumor : rumor를 줄이기 위해서는 다른 형태의 communication을 강화해야 함.
COMMUNICATION NETWORKS
Network Pattern
n Network pattern
u Derived from laboratory experiment
u Centralize : Wheel network > Chain network > Y network > Circle network > Star network
n Effectiveness of Different Networks
u 상황에 따라 effectiveness는 달라질 수 있음
u Decentralized network에서 좀 더 morale이 높음.
Network Analysis
n Survey sociometry 를 활용하여 분석. (rather than controlled laboratory experiments)
BARRIERS TO COMMUNICATION
Frame of Reference
n 같은 communication이라 하더라도 사람들은 학습/문화/경험에 따라 다르게 해석
n 발신자와 수신자가 동일한 Frame of Reference를 가지고 있다면 의사소통이 좀 더 효과적일 것.
Filtering
n 한 레벨에서 다른 레벨로 transmitting 되는 과정에서 일어남.
n Downward, Upward 모두 일어날 수 있음.
u Unintentional filtering: encoding, decoding 과정, 학습/문화/경험의 차이
u Downward-Intentional filtering: 발신자가 결정
u Upward-Intentional: reward, promotion 등이 관련되었을 때 등
Structure
n Communication efficiency는 정보가 수신자에게 도달할 때까지 거쳐야 하는 단계가 많을수록 낮아짐.
n Tall structure : horizontal communication flow에 효과적
n Flat structure : bottom에 사람이 많음. Gate keeping이 적고 vertical communication 활발. Administrator가 information overload에 걸릴 수 있음.

u 외부 환경의 변화가 심해지면서 불확실성이 높아짐
u Role specialization & Task complexity
u Communication technology의 발달
Semantics
n 같은 단어도 다른 의미를 가질 수 있음. “understanding”을 전달할 수는 없음.
n Concrete word(paper, book) – Abstract word(emotional responses)
n 자기만의 용어(own professional jargon) : outsider들은 이해하지 못함.
Status Differences
n 상급자-하급자의 지위의 차이가 free flow of information을 저해함.
n 지위가 높을수록 일부 level이 사라지면 효과적인 의사소통이 불가능함.
n Network analysis에서 볼 수 있듯 고위직과 하위직의 의사소통은 제한되기 마련임.
OVERCOMING BARRIERS TO COMMUNICATION
Repetition
n 다양한 채널로 같은 메시지를 여러 번 보냄. (Written and Oral 등)
Empathy
n 수신자는 발신자가 어떻게 반응할 것인지를 예측하여야 함.
n 수신자의 frame of reference를 생각함.
Understanding
n 수신자가 understandable한 words/symbol을 보내야 함. (Readability 포함)
n Understanding cannot be communicated; only messages can
Feedback
n Two-way communication이 필요.
n Written message는 Face-to-face보다 피드백의 기회가 적음.
n 직접 물어볼 수 있음 : “내 의견에 대해 어떻게 생각하나요?”
n Guidelines
u 피드백을 장려하되 강요하지 않기
u 피드백을 준 사람에게 보상하고 받은 피드백을 활용하기
u 필요할 경우 피드백을 기다리지 말고 직접 찾아 들어가기(go straight to the source)
u 받은 피드백에 대한 결과를 피드백해주기
Listening
n 듣는 데 쓰는 시간은 30%도 안됨.
n Guidelines
u Stop talking
u Put the talker at ease
u Show the talker you want to listen.
u Remove distractions
u Empathize with the talker
u Be patient
u Hold your temper
u Go easy on argument and criticism
u Ask questions
u Stop talking
